Not a funnel

Most marketing pictures its audience as a funnel. Strangers pour in at the top, get processed downward, and are mostly lost along the way. The funnel treats people as volume. It has to, because it never learns their names. And a funnel runs on a rented audience. The strangers at the top belong to whichever platform sold you access to them, and when the spending stops, so does the audience.

A defined audience works the other way. Its purpose is to own relationships, not to rent an audience. Picture rings instead. At the center is your business and the relationships it already holds. Around that, a named Core, the specific decision-makers who matter most. Around them, an Extended ring, the colleagues, influencers, and committee members who shape what the Core decides. Nobody is anonymous. Nobody is poured. The work moves outward through relationships, not downward through stages, and every relationship the work builds is yours to keep.

The Core ring

The Core is small on purpose. These are the people who can say yes. Each one is identified by name and worked personally, on every channel, by a human being. A Core contact never receives anything generic, because there are few enough of them that nothing needs to be generic. This is where relationships are built one conversation at a time, and it is the most valuable work in the entire system.

The Extended ring

Around every decision-maker stands a committee, sometimes formal and sometimes informal. These are the people they consult, forward things to, and trust. The Extended ring reaches them with email and advertising, lighter-touch channels matched to a lighter role. The purpose isn't to sell them. It's to make sure that when your name comes up in the Core's conversations, the room already knows it. And when someone in the Extended ring raises a hand, they're welcomed like a person, not processed like a lead.

Three kinds of distance

Every person in the audience also sits at one of three distances from you, and distance decides how you reach them.

The people you already know are a conversation away. You simply talk to them, and they deserve the most personal treatment you have. The people they know are an introduction away. They arrive with borrowed trust, because someone they respect already stands next to you. And everyone beyond that is reached the way strangers are reached, by email and advertising, until a relationship changes their distance.

Who someone is to your business decides why you reach them. How you're connected decides how. The two questions are independent, and the map answers both for every name on it.

Why it works

Rings concentrate effort where it compounds. The funnel spends most of its budget on the people least likely to matter, because volume is its only lever, and everything the budget buys is rented. The Concentric Audience spends the most human attention on the fewest, most important people, and lets lighter channels carry the wider circle. Over time the rings pull inward. Extended contacts become Core relationships, strangers become introductions, and the map gets warmer every quarter. The audience stops being something you rent and becomes something you own.
